They identify a list of potential applications. They pick one — usually something that sounds impressive, maps to a current priority, or has a compelling demo — and they start building.
Twelve months later, they have a system that works in controlled conditions and creates friction in practice. Adoption is inconsistent. The business outcome that justified the investment is difficult to measure. The team that built it has moved on to the next initiative.
The mistake is not a technical one. It is a sequencing one. The approach started with AI capability and worked backward to the business. The bottleneck-first approach inverts that logic entirely.
AI is not a strategy. It is an accelerant. What you accelerate matters more than how fast you move.
What a Bottleneck Actually Is
In operational terms, a bottleneck is the point in a system where throughput is most constrained — where work accumulates, decisions slow down, or output quality degrades because a single step cannot keep pace with the demand placed on it. Addressing the bottleneck increases the performance of the entire system. Addressing anything else is optimisation at the margin.
The concept comes from manufacturing, but it applies cleanly to any process-driven organisation. In a professional services firm, the bottleneck might be proposal generation — a step that requires senior time, produces variable output, and creates delays that affect close rates downstream. The outcome defines the build, not the other way around.
- Build the minimum viable intervention. With the constraint and outcome defined, the question of which technology applies — and at what scope — becomes answerable. Often the right intervention is smaller and more targeted than the initial instinct. One well-scoped system that removes the binding constraint creates more value than three systems that address peripheral friction.
